Stage 2 · Operate · The Sales Engine

The Outbound Engine.
Your founder-led outbound, operated.

Your proven outbound motion, run by the operator who would have designed it in-house, every week, without the SDR hire that fails half the time. You stay the closer. There's no quota to manage, no headcount on your P&L, and no guarantee dressed up as a meeting count.

Built and run on your Apollo and HubSpot stack, so the work stays in your instance and is yours to keep. The Engine runs a validated motion only, whether you proved it yourself or through a Congruity Sprint.

Where the Engine sits
Stage 1 · Validate

GTM Validation Sprint

Proves the ICP, message, and channel. Produces the playbook.

You are here Stage 2 · Operate

Outbound Engine

Runs that proven playbook every week, in your stack. Produces the pipeline.

Already validated? Start here. Not yet? Start with a Sprint and graduate in with setup credited 50 percent.

The problem this solves

Your outbound works. It just only runs when you run it.

And the hours it eats are the same hours you owe to product, to fundraising, and to the deals already on the table.

The obvious fix looks like hiring an SDR. Except that hire is a three to six month bet to recruit, ramp, and manage, and it lands maybe half the time. A junior rep can't write in your voice or carry the judgment that makes founder outbound work in the first place, and a loaded SDR or GTM-engineer hire runs $120K to $180K all in, before you know whether it works. The Engine is the other option: I take the motion you've already proven and operate it for you, every week, as the person who would have built it. You stay the closer. I stay the operator.

The motion only moves when you move it, and your hours are the scarcest resource in the company.

An SDR is a multi-month, six-figure bet that fails about half the time and can't write in your voice.

The Engine is senior execution of a proven motion, not a seat to fill or a meeting count to chase.

What runs every week

The motion you would build in-house, operated

Built and run on your Apollo and HubSpot stack, so the work stays in your instance and is yours to keep.

Confirmed ICP and message

The segment, personas, and exclusions locked as the single source of truth, proven before a single send.

Dedicated sending infrastructure

A separate sending domain, never your primary corporate domain, warmed inboxes, and SPF, DKIM, and DMARC verified before any real volume.

Apollo list-building and enrichment

Built against your ICP, refreshed monthly and bounce-checked before load, so the top of the funnel stays fed with verified, in-fit contacts.

Peer-toned sequences in your voice

Written by me, in your voice, with structured A/B testing on the data. The operator judgment you would hire for, applied weekly.

HubSpot operations

Enrollment, suppression, pipeline stages, and reporting, wired so a future SDR inherits a documented system, not a blank slate.

Reply triage and warm handoff

Positive replies summarized with context and routed to you the same business day, plus weekly reporting and a working call.

Sending domains, inboxes, and warmup tooling are billed at cost and named up front, never a hidden line.

Where the lines are

What I run, and what stays yours

What the Engine runs

Built and operated by me, the operator who would have designed it.

  • The infrastructure, lists, sequences, and sending, end to end
  • The weekly iteration on targeting and message, on the evidence
  • Reply triage and a warm, same-day handoff of every positive reply
  • The reporting that tells you what the market is saying back

What stays with your team

So the boundaries are clear from day one.

  • Every live call, discovery, demo, negotiation, and close. You stay the closer.
  • This isn't a fractional sales hire. No quota, not in your internal sales meetings.
  • Outbound execution only. Not inbound, paid, SEO, content, or events.
  • A genuinely new segment or product is a fresh Sprint, never absorbed as retainer work.
How we start

Roughly two weeks from signature to live volume

Because deliverability is done right, not fast.

01Step 1

Kickoff and ICP confirmation

We lock the target segment, personas, and exclusion rules. For a Sprint graduate, this confirms the validated playbook.

02Step 2

Infrastructure stand-up

Separate domain registered, inboxes provisioned and authenticated, warmup begun. Warmup runs 10 to 14 days before any real volume.

03Step 3

List build and messaging

Enriched, bounce-verified Apollo contacts and peer-toned sequences, drafted and routed to you. Nothing sends without your written sign-off on the words.

04Step 4

Wire HubSpot, then go live

Seed send, then live at controlled volume, ramping as deliverability holds.

Deliverability is governed by a stop-and-fix protocol with named thresholds for bounce rate, spam-complaint rate, and blacklist status that automatically pause volume rather than push through. Each client runs on fully isolated infrastructure, so a campaign can never burn the email you depend on.
Pricing

Three tiers. A real onboarding floor, then a monthly retainer.

Initial term, then continued month to month. Priced on senior execution of a validated motion, not a volume promise.

Operate

$6,000 / month
Setup $4,000 · 4-month initial term, then month to month
  • One confirmed ICP segment, one domain, up to 2 inboxes
  • One core sequence plus a variant, monthly list refresh
  • Same-day warm handoff, weekly async reporting, 30-min call biweekly

For a bootstrapped or seed-stage team with one validated motion that can't yet justify an SDR hire.

Portfolio Operate

$12K–$15K / month
Setup $8K–$10K · 6-month initial term, then quarterly · per portfolio company
  • Everything in Operate Plus, scoped per portfolio company
  • Multi-segment, multi-persona across the full buying committee
  • HubSpot built for the portco's future team, plus a monthly board and partner readout

For a PE portfolio company in its first 100 days that needs a real outbound motion stood up fast.

Founding rate: the first two engagements run at $4,000 / month in exchange for a referenceable case study. Same scope, same attention. Two slots. Sprint graduates have setup credited 50 percent within 60 days.

Capacity is deliberately limited, so the copy and the judgment stay mine. Compare any tier to the $120K to $180K all-in cost of a first sales hire that works about half the time.

Fit

Who the Engine is built for, and who it is not

The Engine runs a proven motion. It's not a substitute for knowing what works.

A fit

  • You have a validated motion, from your own traction or a Sprint
  • Seed or Series A, especially within about six months of a raise
  • Launching a new product or segment, or a PE portco in its first 100 days
  • You want senior execution, not a seat to fill

Not a fit

  • The motion isn't validated anywhere yet. Start with a Sprint.
  • You want inbound, paid, content, or events, not outbound
  • You want a fractional leader carrying a quota inside your team
Validate, then operate

Not validated yet? Start with the Sprint.

The Engine never runs an unproven motion, because that's what protects your domain reputation and your budget. If you haven't validated the motion anywhere, we begin with a GTM Sprint, then graduate you into the Engine with the setup fee credited 50 percent.

What an earlier version of this system produced

First 100 demos
DocsHound · B2B SaaS

An earlier Congruity outbound system landed DocsHound its first 100 booked demos and its first paying customers, and a customer introduction it produced led to investors in the client's next round.

6 institutional intros
B2B startup-ecosystem client · first 6 weeks

For a B2B startup-ecosystem client, the system generated 6 qualified institutional introductions in the first six weeks, with the founder staying on every live conversation.

Keep it on your plate, hire for it, or hand it to the operator who would design it

If you're carrying outbound yourself and the motion is working but not running without you, that's the question worth answering together. Happy to walk through how the Engine would run against your ICP.
